This study explores the process by which task characteristics and media attributes form task-media fit, which in turn influences relationship outcomes within the triadic structure of B2B intermediated trade. Media Richness Theory (Daft & Lengel, 1986) and Media Synchronicity Theory (Dennis et al., 2008) were adopted as the analytical framework for media attributes, and Task-Media Fit theory was applied to examine how fit shapes relationship outcomes. In-depth interviews were conducted with nine practitioners — three each from supplier, intermediary, and buyer firms — engaged in Korea-Japan-China trade in the industrial equipment and components sector. A focus group interview with five intermediary practitioners was additionally conducted to supplement the interview data with cases of communication failure and recovery. Data were analyzed using thematic analysis, and task-media fit was assessed through participants' subjective satisfaction and four dimensions of communication quality: accuracy, completeness, timeliness, and mutual understanding. The findings are as follows. First, systematic patterns were identified in which appropriate media differed according to each dimension of task urgency, complexity, and interdependence. Second, participants consistently employed a low-to-high synchronicity mixed-media strategy, strategically combining media with varying levels of richness and synchronicity based on situational demands rather than relying on a single medium. Third, intermediaries functioned as active agents of bidirectional media switching, mediating, translating, and reconstructing information across buyer-intermediary and supplier-intermediary channels — a pattern unique to triadic structures not observable in dyadic relationships. Fourth, task-media fit contributed not only to communication satisfaction but also to trust formation, relationship satisfaction, and conflict resolution. Failure cases collected in the focus group interview converged on three common patterns: single-medium dependence, media fragmentation, and mismatch between media and task urgency. Recovery cases, without exception, involved switching to media with higher richness and synchronicity, such as triadic video conferencing or face-to-face meetings. Additionally, national business culture differences systematically influenced media preferences, indicating that task-media fit is dynamically shaped in conjunction with situational factors such as transaction stage. This study contributes to the literature in three respects. First, extending existing B2B communication research — predominantly focused on dyadic relationships — to a triadic structure, it identifies bidirectional media switching by intermediaries as a communication pattern unique to triadic structures. Second, unlike prior studies that examined the direct effects of media use or communication quality, this study positions task-media fit as a mediating pathway through which task characteristics and media attributes combine; it further identifies cross-channel media consistency as a new dimension of fit unique to triadic structures. Third, in addition to the positive pathway through which appropriate media enhance performance, this study empirically identifies a negative transfer pathway — whereby media misfit leads to information distortion and erosion of trust — through focus group interview analysis, demonstrating that task-media fit operates as a dual mechanism involved in both the formation and deterioration of relationship outcomes.
